What AI integration actually costs for a small business

There's a wide gap between what people imagine AI integration costs and what it actually costs. Some assume it's free: just use ChatGPT. Others assume it's enterprise-only: six figures, a data team, and a year of project management.

Neither is right. Here's an honest breakdown of what small business AI integration costs at different levels, and what you actually get for the money.

Level 1: Off-the-shelf tools ($0–$100/month)

This is the ChatGPT tier. You're subscribing to a general-purpose AI tool and using it manually: drafting emails, summarising documents, generating ideas.

It's genuinely useful. It's also not integration. You're doing the work; the AI is just faster at certain parts of it.

The ceiling here is low. You can't automate a process with a tool you have to manually operate. And it doesn't connect to your business, your customers, your bookings, or your data, so every session starts from scratch.

Good for: individuals who want to move faster. Not a replacement for connected, automated systems.

Level 2: No-code connectors ($50–$500/month)

Tools like Zapier and Make let you connect apps and add AI steps in between. An email comes in, AI categorises it, routes it to the right folder. A form gets submitted, AI drafts a personalised reply, sends it for your review.

This tier works well when your needs map cleanly onto what these tools support. The tradeoff is configurability: you're working within someone else's building blocks, and complex logic quickly becomes fragile.

The monthly cost is relatively low, but the setup time is real. And when something breaks, diagnosing it in a no-code tool can take longer than you'd expect.

Good for: straightforward automations with standard business apps.

Level 3: Custom integration ($3,000–$15,000 build + ongoing)

This is where AI gets connected directly to your business: your website, your processes, your data. A chat widget trained on your services. An intake flow that collects information the way your business actually needs it. A query interface that lets you ask plain English questions about your own data.

The build cost reflects the specificity. You're not configuring a template. You're building something that fits your actual workflow, edge cases and all.

At this level, the AI behaves consistently, handles your real scenarios, and integrates with what you already use. Maintenance and updates are typically handled on a monthly retainer or care plan.

Good for: businesses where the problem is specific, the volume justifies it, or where off-the-shelf tools have already failed.

What actually drives the cost

Three things determine where you land in that range.

Complexity of the process. A chatbot that answers five common questions is simpler to build than one that checks live availability, adjusts its responses based on customer history, and hands off to a human when it's out of its depth.

Quality of your existing data. If your product information, pricing, and processes are documented and consistent, building on top of them is faster. If they're scattered across emails and spreadsheets, there's cleanup work before anything can be built.

Integrations required. Connecting to a calendar, a CRM, or a custom database each adds time. The more systems involved, the higher the build cost.

The question worth asking first

Before asking "how much does it cost?", the better question is: what is it costing me not to have it?

If you're losing leads overnight because no one's available to answer enquiries, that's a real number. If you're spending four hours a week on tasks that follow a predictable pattern, that's also a real number. The investment looks different when it's measured against a specific, ongoing cost.
